No single stage alone determines your success

A great product with a slow website loses the sale. A fast website with poor inventory management loses the reorder. Long-term eCommerce profitability comes from all six stages working together, not just one or two done well.

eCommerce Checklist Product Sourcing Website Design eCommerce SEO Inventory Management Customer Support

Running a profitable eCommerce business is not about doing one thing brilliantly. It is about doing six things well, consistently, in the right order, at every stage of the customer journey. At Shark Labs Global, we work with brands on Amazon, Shopify, and across digital marketing channels. The businesses we see fail almost always have a gap at one of the six stages below. The businesses we see scale are the ones that audit all six regularly and fix the weakest link. This checklist covers every stage, with the specific actions that matter most at each one.

53%Of shoppers leave if a page takes more than 3 seconds to load
68%Of shopping carts are abandoned before checkout completes
14.6%SEO conversion rate vs 1.7% for outbound marketing
89%Of buyers buy again after a positive customer service experience

📦 Stage 1: Product Development and Sourcing

Everything downstream depends on this stage. A poorly sourced product with thin margins or unreliable quality cannot be fixed by good marketing, great SEO, or exceptional customer service. Get this right first.

01
Product development and sourcing checklist
Validate demand before committing to inventory. Use Google Trends, Amazon search volume data, and competitor sales estimates to confirm that real, growing demand exists for your product before spending on sourcing.
Calculate true unit economics upfront. Include COGS, shipping to warehouse, marketplace fees, and advertising cost per sale. If the margin is not viable with real numbers, no marketing strategy can fix it.
Vet suppliers for quality consistency, not just price. A supplier 15% cheaper who delivers inconsistent quality generates returns, negative reviews, and repeat sourcing costs that far exceed the savings.
Order product samples before committing to a full run. Inspect samples against your specification sheet. Never approve a full production order based on rendered images or supplier promises alone.
Read one-star competitor reviews. They tell you exactly what the market wants that does not yet exist, and what your product must do better to earn genuine competitive differentiation.
Start small, then scale. Test with a smaller initial order. Prove the product sells at a profitable margin. Then increase order volume once you have real conversion data behind the decision.

⚠️ The most expensive mistake in eCommerce: Ordering large quantities of untested inventory. We regularly speak with sellers who have 2,000 units of a product sitting in a warehouse generating storage fees because they skipped validation. Always test first.

🖥️ Stage 2: Website Design and User Experience

Your website is your sales floor. A confusing layout, slow load speed, or broken mobile experience loses buyers in the first three seconds, before they have seen a single product. Most eCommerce conversion problems are UX problems in disguise.

02
Website design and UX checklist
Mobile load speed under 3 seconds. Over 60% of eCommerce traffic is on mobile. Use PageSpeed Insights to test your score. Compress images, remove unused apps, and use a fast theme.
Navigation is simple, 3 clicks to any product. If a shopper cannot find what they want in three clicks, most leave. Simplify your menu structure ruthlessly.
Trust signals are visible without scrolling. Secure payment badges, a return policy link, and real reviews must be visible near the Add to Cart button, not buried at the bottom of the page.
Guest checkout is enabled. Forcing account creation before purchase causes 19% of buyers to abandon. Always allow guest checkout.
Shipping cost is shown before the final checkout step. Surprise fees at checkout are the number one reason for cart abandonment, show all costs early.
Multiple payment methods are available. PayPal, Apple Pay, and Google Pay are now expected alongside card payments. Missing them loses buyers who will not enter card details on a new site.
📊 What shoppers do in the first 3 seconds on your store

🛒 Shopify Store Design

Store getting traffic but not converting? The UX is usually why.

Our Shopify solutions service builds and optimises stores for conversion, mobile speed, trust signals, checkout flow, and everything in between, so your traffic actually turns into revenue.

🔍 Stage 3: SEO and Content Marketing

Paid ads stop working the moment you stop paying. SEO compounds over time, and buyers who arrive through organic search convert at a meaningfully higher rate than buyers from most paid channels. It is the most cost-effective long-term traffic source for any eCommerce business.

03
SEO and content checklist
Keyword research before writing any page. Use tools like Ahrefs, Semrush, or Google Keyword Planner to find the exact terms your buyers type. Target primary keywords on product pages and long-tail informational keywords in blog content.
Optimise every product page title and meta description. Include your primary keyword naturally in the title. Write meta descriptions that make people want to click, not just keyword lists.
Write benefit-led product descriptions. Google ranks pages that help users. A product description that explains what the product does for the buyer outranks a spec sheet, and converts better too.
Build a blog that answers real buyer questions. Every question your customer service team hears is a blog post waiting to be written, and a search ranking waiting to be captured.
Compress images and add alt text. Images with descriptive alt text rank in Google Image Search and improve accessibility. Large uncompressed images are one of the most common causes of slow Shopify stores.
Build backlinks from relevant sites. Links from credible sites in your niche are one of the strongest organic ranking signals. Guest posts, press coverage, and supplier directory listings are all legitimate ways to earn them.

For eCommerce brands selling across platforms, professional SEO and optimisation ensures every product page and piece of content is structured to rank, load quickly, and convert, not just generate impressions.

🔍 SEO and Content Marketing

Organic search is the most profitable long-term traffic channel, if you invest in it early

Our SEO and optimisation service builds keyword-targeted content, technical SEO fixes, and on-page improvements that compound over time, reducing your dependence on paid ads.

📊 Stage 4: Inventory Management

Inventory problems are profit problems. Running out of stock during a high-traffic period costs you sales, kills your organic ranking on Amazon, and hands your customers to competitors. Overstocking ties up cash, generates storage fees, and creates write-off risk. Neither extreme is acceptable at scale.

04
Inventory management checklist
Use inventory management software from day one. Tools like Linnworks, Skubana, or Shopify’s native inventory management track stock levels across channels in real time, preventing the manual spreadsheet errors that cause most inventory crises.
Set reorder points based on lead time, not gut feel. If your supplier takes 45 days to deliver, your reorder point should trigger 45 days before you expect to sell out, plus a safety buffer.
Forecast demand seasonally. Most eCommerce categories have seasonal peaks. Plan inventory 60 to 90 days ahead of peak periods, not during them, when supplier lead times are longest and freight costs are highest.
Monitor your Amazon IPI score. Amazon’s Inventory Performance Index determines your storage limits. A low IPI score restricts how much inventory you can send to FBA warehouses, which can cap your sales at peak periods when you need stock most.
Clear aged inventory proactively. Inventory sitting unsold for 90 to 180+ days generates increasing storage fees and ties up cash. Run promotions or liquidation before the aged inventory penalty tiers kick in.
!
Never send untested inventory in large quantities. Test with a smaller shipment, prove the product velocity, then scale the inventory levels to match confirmed demand.

Multi-channel inventory mismatchOversell on one channel causes fulfilment failure on anotherCentralised inventory management software

🚚 Stage 5: Order Fulfilment and Shipping

Fulfilment is the moment your brand promise becomes physical. A late delivery, a damaged item, or a package that looks like an afterthought undoes every positive impression your store and marketing created. Buyers remember how their order arrived far longer than they remember your homepage design.

05
Fulfilment and shipping checklist
Set realistic and accurate delivery estimates. Overpromising on delivery speed and underdelivering is a trust-killer. Accurate estimates, even slower ones, earn better reviews than missed fast promises.
Provide tracking on every order. A tracking link reduces customer service inquiries about order status by 40 to 60%. It also builds confidence throughout the delivery window, not just at arrival.
Invest in packaging that protects the product and reflects the brand. The unboxing experience is now a documented content format. A well-presented delivery earns social shares, repeat purchases, and organic reviews. Poor packaging earns returns and one-star reviews.
For Shopify stores, partner with a reliable 3PL. Third-party logistics providers can pick, pack, and ship orders with Prime-comparable speed at competitive rates, without you needing a warehouse or fulfilment staff.
For Amazon sellers, keep FBA inventory levels healthy. FBA Prime delivery is one of your strongest conversion advantages. Running low on stock drops your Prime eligibility and conversion rate simultaneously.
Build a clear and easy return process. A hassle-free return policy increases the first-purchase conversion rate, buyers are more likely to try a new brand when they know returning is painless. Hiding your return policy does the opposite.
📦 Amazon FBA Management

Our Amazon account management service monitors inventory health, IPI scores, FBA performance, and account metrics, keeping your fulfilment operation running without disrupting your sales velocity or ranking.

⭐ Stage 6: Customer Support and Post-Sales

The sale is not the finish line. It is the starting point of the relationship that determines whether a customer becomes a one-time buyer or a lifetime advocate. Post-sales experience drives reviews, repeat purchases, referrals, and the customer lifetime value that makes an eCommerce business genuinely sustainable.

06
Customer support and post-sales checklist
Respond to every customer inquiry within 24 hours. On Amazon, response rate and speed directly affect your account health metrics. On Shopify, fast support is one of the strongest trust signals a small brand can demonstrate.
Set up an automated post-purchase email sequence. A thank-you email at purchase, a shipping confirmation with tracking, a delivery check-in at day three, and a review request at day seven are the four emails that build the most customer relationship value for the least effort.
Request reviews correctly and compliantly. On Amazon, use the Request a Review button, never incentivise or request positive reviews specifically. On Shopify, use Klaviyo or Judge.me to automate a review request flow post-delivery.
Monitor and respond to reviews. Responding to reviews, especially negative ones, shows future buyers that you care. A well-handled one-star review often converts buyers more effectively than a generic five-star one.
Build a repeat purchase strategy. Abandoned cart emails, win-back campaigns for 60-day lapsed buyers, and loyalty programme points for repeat buyers all drive repeat revenue at far lower cost than new customer acquisition.
Use customer feedback as product development input. Your one-star reviews and support tickets are the most honest product research available to you, read them regularly and treat them as a free R&D brief.

“The brands that sustain growth are the ones where post-sales is treated as a marketing channel, not a cost centre. A well-run review funnel, a smart retention email sequence, and responsive support can double customer lifetime value with no increase in ad spend.”

❓ Quick Questions

Which of the 6 stages should I focus on first?
Product sourcing and unit economics first, always. A great website with poor product margins or unreliable supply will never scale. Once product fundamentals are sound, website UX and SEO are the next highest leverage areas for most new stores.
How much should I spend on SEO vs paid ads as a new eCommerce brand?
Most new brands need both. Paid ads provide immediate traffic while SEO builds over 3 to 6 months. A common allocation is 60 to 70% of marketing budget on paid ads and 30 to 40% on SEO in the first year, shifting toward 50/50 and then further toward SEO as organic rankings build and paid ad dependency reduces. The goal is always to lower your overall customer acquisition cost over time.
What is the most effective post-sales email to send?
The review request sent 7 to 10 days after delivery consistently generates the highest value of any single post-purchase email. It arrives when the product experience is fresh, the buyer is likely satisfied, and the emotional motivation to share their experience is highest. Keep it short, genuine, and make the review link impossible to miss.
How do I know if my inventory management is working?
Two metrics: stockout rate and aged inventory percentage. If you are stocking out on best-selling SKUs more than once per quarter, your reorder points need adjustment. If more than 15 to 20% of your FBA inventory is over 90 days old, your demand forecasting and purchasing discipline needs attention. Both are visible in Seller Central’s inventory reports.
Do these 6 stages apply to both Amazon and Shopify sellers?
Yes, with different emphasis depending on the platform. For Amazon sellers, inventory management and account health are especially critical because stockouts and policy violations directly affect ranking. For Shopify sellers, website UX and post-sales retention matter more because you drive your own traffic and own your customer relationships. Many serious brands operate on both platforms, which is why we build strategies that account for the nuances of each.
